The resulting effects reshape task productivity. Senior managers face questions about how these mechanisms interact with existing production systems and how governance of knowledge work should adapt. The relevant evidence comes from research on task-based models of production, human–AI complementarity, and learning under automation.

Task productivity refers to the rate at which a worker transforms inputs into task-specific outputs under given constraints. In knowledge work, the key inputs are time, access to information, procedural rules, and expertise. Task productivity depends on how a worker structures attention allocation across subtasks such as search, analysis, synthesis, evaluation, and integration. It also depends on the variance in individual performance. Empirical studies show material dispersion in knowledge-worker output for identical tasks. This dispersion stems from differences in prior knowledge, cognitive load, fatigue, and local heuristics used in producing first drafts or initial analyses.

Generative AI changes these conditions because it can produce initial work artifacts at near-zero marginal cost. These artifacts include drafts, summaries, data transformations, and structured reasoning sequences. When workers begin with an AI-generated baseline, they face a narrower distribution of initial conditions, which reduces variance in downstream performance. Second, firms need governance mechanisms that define when AI-generated content is acceptable as input, how it should be documented, and how quality should be evaluated. Because variance in initial drafts decreases, variance in worker evaluation becomes the main driver of quality differences. Decision governance must therefore incorporate explicit criteria for assessment and integration.

Third, productivity gains depend on how tasks are decomposed. Research on task-based production stresses that misalignment between automation scope and task structure can offset potential gains. If firms apply generative AI to tasks with low complementarity between initial generation and downstream judgment, the reallocation of time will not produce meaningful productivity improvements. Managers should therefore analyze the task portfolio to identify tasks where generative AI enhances complementarities between human evaluation and machine generation.

Fourth, generative AI changes learning dynamics. When the model generates first drafts, workers may experience reduced learning through practice in early-stage subtasks. Productivity can rise in the short term but may stagnate later if firms do not design deliberate learning opportunities. This highlights a governance problem. Managers must balance short-term efficiency gains with long-term capability development.
